Write the assortment as a recipe for one saleable pack
Suppose a snack brand wants a carton holding two salted almond pouches, one smoked almond pouch and one cashew pouch. A purchase order for “four nut pouches per carton” leaves the co-packer guessing. Put each flavor, fill weight, artwork revision and unit count on its own line. Name the person who can approve a substitution. If the retailer requires a fixed mix, a surplus of salted almonds does not authorize replacing the cashews.
Distinguish an empty printed pouch, a filled pouch accepted for pack-out, a retail variety pack and a shipping case containing several retail packs. Use the same units on the quote and on the co-packer’s packing instructions. If the trade-item identity of a fixed assortment changes, consult the GS1 GTIN Management Standard and the trading partner before releasing new artwork.
Calculate the pouch order and the number of packs you can actually ship
Here is an illustrative order for 300 retail packs, with no opening stock or allowance. The intended mix requires 600 salted almond, 300 smoked almond and 300 cashew pouches. These are arithmetic examples, not supplier minimums or recommended overage rates. Agree any allowance with the filling partner for each SKU; distinguish empty stock available for the next run from stock already filled and released.
| Flavor: pouches per retail pack | Usable filled pouches on packing day | Complete retail packs supported |
|---|---|---|
| Salted almond: 2 | 610 | 305 |
| Smoked almond: 1 | 295 | 295 |
| Cashew: 1 | 310 | 310 |
Only 295 complete packs can ship from those counts. They use 590 salted almond, 295 smoked almond and 295 cashew pouches. The remaining 20 salted and 15 cashew units are loose stock, not another five complete packs. Record them as such before reconciling the next order.
Check the physical pack with the intended mix
Assemble one retail carton with representative filled pouches in the actual assortment. Check whether the pouches close inside the carton without forcing the flap, whether the printed fronts face the intended direction, and whether a packer can identify a missing or duplicate flavor before closing it. A mock-up of four empty flat pouches cannot answer the fit question. Record the accepted layout with the carton revision and the SKU list.
For a separately sold single-flavor line, reserve its stock before allocating pouches to variety packs. If the cashew line is short, the options are to reduce complete packs, wait for the missing SKU, or seek approval for a different assortment. Record the decision before the assortment is released; keeping the same total count is not sufficient.
What to send for a pouch quotation
Send the snack packaging team the assortment recipe, planned number of retail packs, pouch size and net weight for each flavor, and any existing usable empty stock by design. Show separately any quantities for individual sale. Ask for the minimum and print route for each artwork and size. A combined demand forecast does not automatically combine the printing minimums.
Keep material approval separate from ordering arithmetic. Use the nut pouch barrier and reclosure guide for filled-package protection; keep this sheet with purchasing and the co-packer so everyone can reconcile the assortment on packing day.
